Commissioning packaging is unlike commissioning a product, because most of what you pay for at the start is print tooling that exists for one design only. Change the design and the investment ends, along with whatever stock was made against it. The economics push buyers toward long runs and away from frequent redesign, and the discipline that keeps the arrangement working is version control over artwork.

Print tooling is tied to a design, and designs change
Cylinders, plates, cutting dies and moulds are made for one artwork in one format. They are a genuine capital item, they wear, and they become scrap the day a design is retired. That reality should shape how a brand handles its packaging: consolidating variants onto a common base with one changeable element, resisting cosmetic redesign between range refreshes, and separating information that changes often from information that does not. Buyers redesigning packs on marketing's calendar rather than the tooling's pay twice, once for new tooling and once for a warehouse of components nobody can now use.
Colour is agreed against a physical standard
Screens lie, substrates absorb differently, and the same ink laid on coated board, uncoated board, film and foil gives four results. Agreement therefore rests on a printed proof made on the real substrate by the real process, signed by both sides, with a stated acceptable variation and a method for judging it. Keep the approved sample and refer to it on every run rather than assuming continuity. Brand colours that must hold across several formats from different converters need a single reference plus an explicit acknowledgement that perfect matching across substrates is not achievable, only bounded.
Run-length economics push you to over-order
Setup is a large fixed cost on any packaging job: mounting tooling, bringing colour up to standard, running waste at the beginning and the end. Spread over a short run it produces a price per unit that looks absurd, so buyers order more than they need and hold the surplus. That is rational until the design changes, at which point the surplus becomes a write-off. The real question is how stable the artwork is, and a useful discipline is short runs of anything carrying claims, promotions or regulatory text that may move, with longer runs reserved for the elements that will not.
The pack has to run on your line, not the printer's
A component that looks correct can still fail in use: a carton that will not erect at speed, a label whose adhesive lifts on a cold bottle, a film that refuses to seal against a particular tray, a closure with the right thread and the wrong torque behaviour. These faults appear on filling equipment rather than in a print shop, which is why trial material should be run on the actual line before a full order is placed. Where filling is itself outsourced, the packer must join that trial and record acceptance, or each supplier will insist the fault belongs to the other.
Material declarations follow the pack down the chain
Where packaging touches food, cosmetics or medicines, the converter has to supply evidence that materials and inks suit the intended contact, alongside declarations about composition and any migration testing performed. Your own customers and the authorities will ask for that documentation, and assembling it retrospectively across several component suppliers is tedious work. Request it as part of first supply, keep it with the specification, and require reissue whenever a material or ink system changes. Recycled content, recyclability and disclosure requirements increasingly sit in the same file, and only the converter can populate it.

- Why does a small artwork change cost so much?
- Because altering any printed element usually means new tooling for that component, a fresh colour approval, a setup and a minimum run, however trivial the change looks on screen. Existing stock printed to the old version then has to be used, reworked or scrapped. Grouping corrections so one reissue carries several, and designing packs so variable information sits on a separately printed element, are the two habits that keep this expense under control.
- How do we avoid being left with obsolete packaging after a rebrand?
- Plan the transition rather than the launch. Run existing stock down deliberately in the months beforehand, order short quantities of the outgoing design even at a worse unit price, and stage the changeover component by component where the pack structure allows. Settle with the converter what happens to material they hold on your behalf, since printed stock sitting in their warehouse is your liability whether or not you have taken delivery of it.
- What does a packaging supplier need to know about our filling line?
- Everything that touches the component in use: line speed, how cartons are erected, application method and temperature for labels, the sealing system and its settings, closure torque, and whether product is filled hot, cold or under gas. Providing that up front lets them specify appropriately instead of delivering something correct in isolation. It also gives you a basis for holding them responsible when a component fails in a process they were told about.
