What do we have to settle with a mill before cloth can be committed for a season?

Mills, dyehouses and finishers work to their own economics, and those economics are organised around colour. A fabric order is really a series of separate commitments, one per shade, each carrying its own minimum and its own dye lot. Brands accustomed to buying finished garments are often unprepared for how early and how firmly cloth has to be committed, and for how much of its character comes from finishing.

A fabric specification is construction, weight, finish and hand

Naming a fibre is not a specification. What defines a cloth is yarn count and twist, whether it is woven or knitted and in what structure, density in each direction, weight, the finish applied afterwards and the handle that results. Two fabrics with identical fibre content can behave entirely differently in drape, shrinkage, pilling and how they take a print. Write the specification with the mill rather than at them, agree the performance tests that will apply, and keep an approved physical reference, because handle is the property nobody has ever managed to describe adequately in words.

Colour approval runs through lab dips and shade bands

The mill dyes small laboratory samples against your standard, you approve one, and bulk is then matched to that approval within an agreed range. Because bulk dyeing behaves differently from a laboratory beaker, the working control is a shade band: an approved lightest and darkest acceptable version, held physically by both parties. Without one, acceptance becomes an opinion formed under whatever light happens to be available. Agree the light source too, since a match under daylight can fail under store lighting, and that argument tends to arrive after the cloth has been cut and made up.

Minimums are set per colour, and that is the real commitment

Dyeing happens in a vessel that has to be loaded within its range, so every shade carries a minimum quantity independent of how much cloth the collection needs overall. A palette of many colours therefore commits far more yardage than the same volume in a few. Piece-dyed goods offer some flexibility, since greige cloth can be held undyed and coloured to order at the cost of a longer lead time; yarn-dyed and printed constructions do not. Planning a palette against dye minimums rather than against a mood board is the difference between a season that clears and one that leaves stock.

Finishing is a separate business hidden inside the price

Much of what a customer notices about a fabric is applied after weaving or knitting: brushing, calendering, mercerising, softening, water repellency, anti-pilling, dimensional stabilisation. These steps frequently happen at a different site from the loom, and each is a distinct process with its own variation and its own effect on shrinkage and colour. When bulk fails to match an approved sample, the finish is a likelier culprit than the base cloth. Ask which finishing operations are involved, where they are carried out, and whether your approved reference was finished by the same house that will treat production.

Testing and restricted chemistry are the buyer's to specify

Performance expectations — shrinkage, colour fastness to washing, light and rubbing, pilling, strength — only exist if you state them, name the methods and set acceptable results. The same applies to chemical restrictions covering dyes, finishes and processing aids, which are enforced where goods are sold rather than where they were made. Mills will test to whatever standard is requested and will not decide on your behalf which markets you intend to enter. Build the requirements into the fabric specification, require reports per lot for anything critical, and verify occasionally through independent testing.

Frequently asked questions

Why can we not order a small quantity in a custom colour?
Because dyeing equipment has to be loaded within its working range for the result to be even and repeatable, so the smallest viable batch is set by the vessel rather than by your requirement. Below it, shade consistency collapses and the mill will not stand behind the outcome. The routes around it are choosing from stock-supported colours, using piece-dyed cloth held undyed until orders exist, or accepting a surcharge from a house geared for short runs.
What causes shade variation between rolls of one order?
Different dye lots, mostly. Cloth dyed in separate batches will vary slightly however carefully the process is controlled, and finishing introduces further variation. Managing it means cutting each garment from a single lot, marking rolls by lot so cutting rooms cannot mix them, and agreeing a shade band defining acceptable difference. Expecting identical colour across an order dyed in several batches is the error, rather than the variation itself.
Should we nominate the mill to our garment factory?
Nomination gives you control of the cloth, consistency across factories and visibility of material cost, and it makes you responsible for delivering fabric on time. If it arrives late, the garment factory loses its slot and will tell you so. Full package leaves sourcing with the factory and buries material cost inside a garment price. Many brands nominate for signature fabrics and leave basics to the factory, balancing control against the coordination it demands.
