Four label technologies, four different factories
Pressure-sensitive labels are die cut on a carrier liner and applied by peeling, which suits most applications and dominates the trade. Shrink sleeves are printed on film, seamed into tubes and applied with heat, giving full-body decoration but requiring distortion compensation in artwork. Wet glue labels remain common in high-speed beverage lines. In-mould labels are applied during container forming and belong to the moulder's process. Each has separate equipment, different waste behaviour and different customers, so a converter's technology mix quietly determines which enquiries it can answer credibly. Asking which technologies are physically in the building, rather than in the brochure, saves a wasted tender.
The crossover between digital and flexographic printing
Flexo needs plates and a setup that consumes time and material, then runs economically once going. Digital starts almost immediately with no plates but carries a higher consumable cost per unit. Somewhere between them sits a crossover run length that every converter should know for their own equipment and price to. Routing decisions made by habit rather than calculation cost real money in both directions. The strategic value of digital is not only cost: it makes versioning, seasonal variants and late artwork corrections commercially possible, which changes what a converter can promise a brand.
Matrix and liner: the waste built into the product
Die cutting pressure-sensitive stock leaves the matrix, a web of waste adhesive-coated material stripped away as labels are formed, and the liner that carries labels until application ends up as waste at the customer instead. Both streams are awkward: silicone-coated liner is not ordinary paper waste, and adhesive contamination limits recycling routes. Dedicated recovery schemes exist but require volume and separation discipline. For converters this is a cost and increasingly a sales argument, because brand owners under producer responsibility pressure now ask what happens to the liner they have to dispose of.
Artwork and version control is the real quality system
The most damaging label defect is not print quality; it is the correct-looking label carrying the wrong information. Wrong allergen statement, superseded ingredient list, incorrect dosage or an out-of-date claim can force a customer recall. Control therefore rests on approved artwork records, unique version identifiers on every job, verification systems that compare the printed image to the approved file, and a physical segregation rule for superseded reels. Converters serving food, cosmetic or pharmaceutical customers are audited on precisely this, and a weak version process ends the relationship faster than any press fault.
Where converters make and lose money
Margin comes from setup speed, tooling reuse and disciplined scheduling of similar substrates and colours. Loss comes from bespoke die shapes commissioned for a single job, unreturned plate and cylinder costs, obsolete printed stock after an artwork change, and rush jobs accepted at standard prices. The commercially healthy converters charge separately for tooling and origination, hold customers to agreed cover on printed stock, and quote a genuine surcharge for expedited work. Those that absorb all three in the hope of retaining the account usually retain it and earn nothing from it.

- Design for change rather than fighting it. Keep fixed brand elements on a base design and confine variable content to a defined area, so only part of the artwork needs re-approval. Print variable versions digitally in shorter quantities to limit obsolescence, and agree a maximum forward stock cover with your converter. Establish a single approved artwork source with version identifiers, and require the converter to verify printed output against that file before the run is released.
- Who pays for label stock made obsolete by an artwork change?
- Normally the brand owner, for finished labels and work in progress produced against an approved version, plus any origination already carried out. The converter absorbs plain unprinted substrate that can be reused elsewhere. Put a forward-cover limit in the agreement so the exposure is bounded, and review it whenever a regulatory change is anticipated. Without a written rule, obsolescence becomes an argument each time and eventually gets priced into every quote whether or not it occurs.
- What happens to label liner waste at our filling site?
- The silicone-coated liner remains after application and is your disposal problem, not the converter's. It is not ordinary paper waste because of the coating and any adhesive residue, so general recycling routes often reject it.
