Cluster depth is the part that is hard to replicate

Industrial clusters have concentrated by product category, so an assembler of a particular type of product will often sit within a short drive of its moulders, platers, printers, packaging converters and component makers. That proximity is what compresses development: a tool modification, a finish trial and a revised sample can happen inside one working week because everyone involved is local. It also means a supplier can quietly switch a sub-tier without telling you, since alternatives are abundant. The same density that makes iteration fast makes the supply chain behind your part harder to pin down.

Establishing whether the company quoting is the company building

Buyers frequently believe they are contracting with a factory when they are contracting with a trading arm, an export agent, or a manufacturer subcontracting the actual work. None of these is illegitimate, but each changes who controls quality and who holds your tooling. Check the registered business scope on the company's licence, ask which entity will issue the invoice and which will produce the goods, and request a live walkthrough of the production area with your own part running. A supplier comfortable with unannounced video access is telling you something useful about what it operates.

Tooling built where the part is built

Many suppliers maintain their own toolroom or work with one nearby, which shortens tool trials and modification loops considerably. Two consequences follow. First, tooling cost is often quoted low or partly absorbed into the piece price, which is attractive at order but creates a recovery expectation and a switching cost later. Second, a tool sitting in a supplier's press is difficult to retrieve if the relationship ends badly, whatever the contract says. Mark ownership physically on the tool, photograph it in place, record the press it runs in, and agree release conditions before the first payment leaves.

Written specification does the work supervision cannot

Distance removes the daily corrections that keep a local supplier aligned, so the specification has to carry more. That means every dimension toleranced rather than left to shop practice, materials named by grade and source, finishes defined by an agreed sample rather than by description, and a signed reference sample set covering acceptable and unacceptable appearance. Add an explicit prohibition on unapproved changes to material, sub-tier or process, because unrequested improvements are a recurring source of surprise. Ambiguity in the pack does not produce a question; it produces a decision made without you.

Verification built into the shipment, not after it

Inspection performed only before shipment finds problems when the container is already booked and the pressure to accept is highest. Inspection during production, at first-off and again mid-run, catches the same issues while the tool is still set up. Independent inspection firms operate widely and can be instructed to your own checklist rather than a generic one. For continuing programmes, a resident inspector or a small local presence changes the relationship materially. Tying the final payment tranche to a passed inspection report gives the arrangement teeth without requiring anyone to argue about it.

Address inconsistencies between the invoicing entity, the shipping entity and the site you were shown, since those gaps usually indicate an intermediary.
How much does the supply base vary in capability?
Enormously, and the variation is not geographic so much as experiential. A plant that has served demanding export customers for years typically runs measurement systems, change control and documentation that would satisfy any auditor. A plant serving only domestic demand may produce good parts with none of that infrastructure, which makes problems hard to investigate when they occur. Assess the management system alongside the process capability, because the second tells you what the supplier can make and the first tells you what happens when something goes wrong.
What protects a design when the supplier also makes similar products?
Legal instruments matter and should be in place, drafted under a law and forum that can actually be enforced against the entity you contract with, in the local language. Practical measures matter more: split a distinctive assembly across suppliers so no single one holds the whole design, keep the most distinctive process step in-house, register designs and trade marks in the jurisdictions where production and sale occur, and avoid sending complete manufacturing data packs to suppliers quoting work they will not receive.
