A complaint arrives as an interruption to somebody who was doing something else, and how that person handles the first hour determines almost everything afterwards. Capture too little and the investigation starts blind. Promise too much and you commit engineering you have not scoped. Absorb it quietly to keep the customer calm and the plant never learns the defect exists, which is how a chronic problem stays invisible for years.

Capture at the first contact decides the whole investigation
The person taking the call needs a short list they will not skip: what part and revision, what lot or batch identifier is marked on it, how many are affected out of how many received, when it was delivered, what the customer sees and what they expected, whether their line is stopped, and whether they can send images or the physical items. Missing the lot code is the single most damaging omission, because it turns a bounded question into an open one. Train whoever answers the phone, since the complaint rarely arrives at the quality department first.
Severity triage before anybody starts investigating
Not every complaint deserves the same response, and treating them identically means the serious ones wait behind the trivial. Sort quickly on two axes: what the defect could cause if it stays in the field, and whether the customer's operation is currently disrupted. A safety or functional issue on delivered product goes straight to containment regardless of quantity. A cosmetic issue on a single item goes into the trend record and gets a proportionate reply. Publish the categories so the person triaging is applying a rule rather than judging the tone of the caller.
Protect the customer first, then explain
The immediate obligation is to stop more defective product reaching them, which usually means checking your own stock and work in progress, checking what is in transit, and telling them what you found. Doing this before the cause is understood is normal and should be stated as such. What damages a relationship is silence during the investigation, or a first response that argues about whether the parts were used correctly. Even a holding update naming the person investigating and the next contact point buys the time that a technically honest answer needs.
The response the customer can actually use
A reply that satisfies is specific: what was found, whether the complaint is confirmed, what other production is implicated and what is not, what you are doing about the material they hold, and what changes so it does not repeat. Where the investigation shows no manufacturing cause, say so with the evidence rather than implying it, and offer what you did check. Customers accept a well-evidenced disagreement far more readily than a vague apology, and they remember which suppliers explained themselves clearly when something went wrong. Set out what you checked and found on the material still in your own stock, and state plainly what remains open and when you will come back on it. Naming a date and meeting it does more for a strained relationship than the technical content of the reply.
The trend record is worth more than any individual case
Complaints handled individually and well can still hide a pattern, because each one closes and disappears. Categorising by defect type, part family, process and customer, and reviewing the accumulation regularly, is what turns a stream of incidents into a case for changing something. Two figures deserve attention beyond the count: how many complaints concern a defect the plant had already detected internally and released anyway, and how many are repeats of an issue previously closed. Both say more about the quality system than the total complaint number does. Reviewing the accumulation with production and engineering present, rather than circulating it as a report, is what converts the pattern into an owned action.

- Is a complaint the same thing as a warranty claim?
- They overlap and should be handled through the same investigation route with different commercial consequences. A complaint is any expression of dissatisfaction, including packaging, documentation, delivery condition or performance, and it may cost nothing to settle. A warranty claim asserts a contractual entitlement to repair, replacement or credit. Plants that route them separately typically end up with two incompatible defect histories and no single view of what the product is doing in service.
- How quickly should a complaint be acknowledged?
- Acknowledgement within the same working day is achievable and worth committing to, because it is separate from having an answer. The acknowledgement should confirm what you understood the issue to be, name who owns it, state what immediate checks you are running, and give a date for the next update. Most escalations to senior management happen not because the investigation was slow but because the customer had no idea whether anyone had started.
- What do we do when a customer complains about something within specification?
- Investigate it properly anyway, then say plainly what the specification permits and show the measurement. Frequently the specification is genuinely inadequate — a tolerance that allows an appearance nobody would accept, or an untested characteristic — and the correct outcome is a change to the drawing or an agreed limit sample rather than a defence of the paperwork. Repeated complaints inside specification are a design or agreement problem being reported through the quality channel.
